A Paul Lange framework
TILE Theory™
How industries evolve, the six stages every one passes through, and how to read the one you're in.
- 1
Industry Groundbreakers
The pioneers who create a new industry through a genuine breakthrough.
- 2
Market Expanders
Early entrants who broaden the idea and give the industry its foundation.
- 3
Growth Accelerators
The players who take it mainstream, through scale and commercialisation.
- 4
Market Unifiers
The major players who consolidate a fragmented market into something coherent.
- 5
Normative Leaders
The established names that set the standards everyone else has to meet.
- 6
Market Maintainers
The businesses that sustain a mature industry, and often keep quietly innovating at its edges.
Every industry has an arc. It’s born, it expands, it consolidates, it matures, and the businesses inside it succeed or struggle largely according to where they sit on that arc, and whether they’re playing the right game for it. TILE Theory™, the Total Industry Life Cycle Evolution, is the framework for reading that arc.
What is TILE?
TILE is a framework for understanding how an industry evolves, from inception to maturity, through six recognisable stages. Each stage has its own opportunities, its own risks, and its own financial shape. Knowing which stage your industry is in, and which stage your business is playing, tells you what to prioritise, what to expect, and where the next shift is likely to come from.
Most industries show all six at once, in different companies. The question TILE asks is which one you are, and which one the industry needs next.
Why it’s worth knowing your stage
Because the right strategy in one stage is the wrong strategy in another. A Groundbreaker that behaves like a Maintainer dies of caution; a Maintainer that behaves like a Groundbreaker burns money chasing a market that has already settled. TILE lets you match your strategy, and your spending, to where your industry actually is, rather than where you wish it were.
The money changes too
The financial shape of a business changes with its stage, and mistaking one for another is how good companies run out of road. Groundbreakers carry high capital and operating costs against thin early profit. Expanders and Accelerators invest heavily to grow into the market. Unifiers enjoy the margins that come with dominance. Normative Leaders run stable and profitable. Maintainers protect their position by running lean. Reading the stage tells you which of those you should be, and which you cannot afford to pretend to be.
Where TILE meets Total QX
TILE tells you where your industry is; Total QX™ tells you how to build the quality of experience that wins in it. The two meet in the TILE-QX Diagnostic™, which places a business in its industry stage and points to how Total QX should be applied there, because a Groundbreaker and a Maintainer need very different things from the same framework. (The TILE-QX Diagnostic is a planned tool; it sits with the Total QX implementation and diagnostic tools.)
What TILE doesn’t claim to do
A lens, not a crystal ball. Industries don’t always move in a neat line; they can show several stages at once, skip one, or be knocked sideways by a disruption or a regulator. TILE is a way of reading the terrain, and the money that goes with it, best used alongside real market data rather than instead of it. Anyone who tells you a single framework predicts the future is selling something.

Strategy shifts by stage
- Early
Groundbreakers, Expanders
Innovate, educate the market, and build the brand. Spend on getting known and getting it right.
- Middle
Accelerators, Unifiers
Sharpen operations, widen reach, and consolidate. Spend on scale and, where it fits, acquisition.
- Late
Normative Leaders, Maintainers
Set standards, keep customers, and innovate within the niche. Spend on efficiency and retention, not land-grabs.
Common questions
- Isn't this just the product life cycle?
- No. The product life cycle tracks one product's sales curve. TILE tracks how a whole industry evolves, and which kind of player leads it at each stage. Your product can be early while your industry is mature, or the reverse, and that gap is exactly what TILE helps you see.
- Does every industry pass through all six stages?
- Broadly yes, though not always cleanly or in order. A young industry might have Groundbreakers and Expanders and no Maintainers yet; a very old one might be almost all Maintainers with the occasional Groundbreaker shaking it up. The value is in reading which stages are live in yours right now.
- How do I tell which stage I'm in?
- By looking honestly at your market: how mature it is, how fierce the competition, how fast it is still growing, and what role you actually play in it versus the role you would like to. The TILE-QX Diagnostic is being built to make that assessment structured.
- How does TILE connect to Total QX?
- They're separate frameworks that work well together. TILE reads the industry; Total QX builds the experience. The TILE-QX Diagnostic is the bridge.
