The Total QX™ framework
What Total QX is, why it works, and the full architecture beneath it.
Most businesses are run in pieces. Sales has its targets, operations its processes, finance its numbers, people and culture their own remit. Your customer, your team, and you don’t experience the pieces. You experience the whole: the delay or the care, the clumsy process or the clean one, the promise kept or broken.
Total QX™ (Total Quality Experience) is a whole-system business optimisation framework. It improves the entire connected system of a business, not its isolated outputs, and it holds every improvement to one standard: good for the customer, good for the staff, and good for the business, at the same time.
The premise is plain. The quality of a business is revealed by the quality of the experience and value it consistently creates. Not the experience described in the strategy document, and not the one promised by the brand. The experience people actually have, and the commercial result that experience produces.
What problem does Total QX solve?
The problem is that most business improvement optimises one part at another part’s expense. Sales hits its number by promising what operations can’t deliver. A cost is cut in a way that lands on the customer. A customer is accommodated in a way that quietly burns the staff. Each function can look healthy on its own dashboard while the business as a whole gets harder to run. Total QX works on the connections between functions, because that’s where the experience and its commercial consequences are actually produced, and where most of the waste and lost value hides.
What is Harmonised Centricity?
Harmonised Centricity™ is the Cornerstone of Total QX, the single anchor everything else serves. It holds the experience of customer, staff, and business in harmony, and it sets a three-way standard: good for the customer, good for the staff, good for the business. Total QX is customer-and-staff centric, but it’s never business-sacrificial. The business is a legitimate party, not the poor relation that quietly funds everyone else’s good day.
The harmony runs both ways. Total QX won’t delight the customer or the staff at the enterprise’s expense, and it won’t protect the enterprise by watering down the product or trimming quality while the price holds. The three are served together, or the quality isn’t total.
Its operative rule is the Non-Displacement Principle™: an experience isn’t optimised when its cost, risk, or dysfunction has merely been moved to another part of the system. A customer can be delighted while the business absorbs the margin erosion. A margin can be defended while the staff absorb the overload. The visible number improves while the whole system deteriorates. That’s displacement, not optimisation. The test is simple to state and hard to dodge: does the experience still hold when every consequence is counted?
What are the four Design Principles?
The four Design Principles are the qualities Total QX is built to have. The Cornerstone sets the standard; these shape what gets built on it.
- Experience-Centric Design. The actual experience, not the org chart, sits at the centre of how the business is built.
- Dynamic Scalability. The model grows without degrading what made it work in the first place.
- Integrated Innovation. Improvement is part of the operating system, not a project bolted on the side.
- Continuous Evolution. The business keeps adapting as conditions change, instead of defending a design that’s quietly gone stale.
What are the three Tenets?
The three Tenets are the mindsets an operator brings to the work. Structure alone doesn’t create an experience; people do.
- Gratitude (inward): how people recognise, acknowledge, and value others.
- Meditation (outward): how fully, calmly, and consciously people are present with the person in front of them.
- Non-Verbal Communication (observing): how attitude, emotion, and intent are read and conveyed beyond the words.
These aren’t soft additions. They’re the difference between a process followed correctly and a moment that actually lands.
What are the three Pillars?
The three Pillars carry the operating weight. If the Tenets are how the operator shows up, the Pillars are what holds the function up.
- Strategic Foundations. The direction, purpose, and decision architecture that guide activity.
- Tactical Mastery. The disciplined, agile translation of strategy into measurable action.
- Operational Dynamics. The consistent execution of that action as reliable, scalable, sustainable systems.
Strategy without tactics is a wish. Tactics without operations is a burst of effort that doesn’t repeat. The three hold together, or none of them does its job.
What are the twelve Principles?
The twelve Principles guide each decision as it’s made, the working checklist of the framework. Each one is explained in full in the Core principles and pillars module. Named, in order:
- Customer-and-Staff-Centricity
- Holistic Experience Design
- Employee Empowerment
- Quality in Every Aspect
- Innovation and Adaptability
- Ethical Practices and Sustainability
- Data-Driven Decision Making
- Continuous Improvement
- Integrative Technology Use
- Profit with Purpose
- Collaboration and Partnerships
- Transparency and Accountability
What are the 6Ps?
The 6Ps™ are the worldview beneath the whole framework. The operator’s inner three, Passion, Pleasure, and Purpose, honoured together, produce what can’t be bought: Happiness and Fulfilment. That inner state expresses outward through People, Planet, and Profits. Profit, on this reading, is the scoreboard that reports whether the inner three are real. It’s neither the point of the exercise nor something to hide. This is the philosophical core underneath the commercial method.
What tools does Total QX use?
Total QX puts the framework to work through a set of practical instruments, each with its own page.
- Touchpoint Experience Design™. Engineering the moments that make or break a relationship.
- Value Impact Goals™. Measuring meaning and outcome, not just activity.
- The Engagement Experience Quotient (XQ™). Reading how an experience is actually felt, the part traditional metrics miss.
- Totally Consumable QX™. The quick wins that pay back fast.
- The diagnostic and measurement set. From the QX Catalyst to the Engagement Efficacy Scale and the Engagement Impact Matrix, turning judgement into something you can see and track.
The tools are where Total QX stops being a way of thinking and becomes a way of operating.
How do the layers fit together?
From the anchor up, the logic is straightforward. The Cornerstone sets the standard. The Design Principles shape what gets built on it. The Tenets are how the operator shows up. The Pillars carry the functional weight. The Principles guide each decision. The 6Ps is the worldview underneath. The tools are the instruments. None of it works in isolation, which is rather the point, because neither does a business.
What does Total QX change?
Total QX changes the unit of analysis. Instead of asking whether a department is efficient, it asks whether the total experience and the economic outcome actually work. Instead of asking whether a process was followed, it asks whether the process produced the intended value for the customer, the employee, and the business. Instead of treating growth as progress by default, it asks whether growth is strengthening the asset or just adding load.
It isn’t a campaign, a customer-service programme, or a culture initiative. It’s a way of seeing and improving the business as one connected human and commercial system, on the plain understanding that every business, whether it intends to or not, is already producing a Total Quality Experience. The only questions worth asking are how good it is, and who it’s good for.
Common questions
Do you have to adopt all seven layers at once? No. Most businesses start with the Cornerstone and one or two quick wins, then add depth over time. The framework is coherent at every stage, not only when it’s complete.
Does Total QX only work for large businesses? No. It’s built for any owner-led or leadership-led business whose customers, staff, and owners experience the whole system, which is all of them. Smaller businesses often move faster, because there are fewer handovers to realign.
How is Harmonised Centricity different from simply being customer-centric? Customer-centricity serves one party. Harmonised Centricity serves three, and refuses any gain for one that’s paid for by another. It treats the business itself as a legitimate party, not an unlimited resource.
Where do the tools like the Engagement Experience Quotient and Touchpoint Experience Design fit in? They’re the instruments that put the framework to work, each with its own module. Start with the framework here, then go as deep as you need into any tool.
